What Is a Good Quota Attainment Rate?

Quota attainment gets discussed as a performance metric. It is at least as much a planning metric. When most of a team misses, the most likely explanation is not that you hired eight underperformers at once. It is that the number was set by dividing a target by headcount.

Most agency selling looks like mid-market: deal sizes in the tens of thousands, cycles of one to three months, two or three people involved in the decision. That puts a realistic target around 43% to 52%, with 60% as a genuinely strong result.

Why is quota attainment low at most companies?

Four reasons, in order of how often they are the real cause: the quota was set without an attainment adjustment, ramping reps were counted as full capacity, there was never enough pipeline coverage to support the number, and only then, rep skill.

  1. The quota was arithmetic, not planning. Target divided by headcount assumes 100% attainment from everyone. If you plan at 100% and the world delivers 45%, you will miss by more than half.
  2. Ramp was ignored. A rep hired in March is not a full rep for the year. AE ramp runs 3 to 4 months in SMB and 4 to 6 in mid-market, and the average has grown about 32% since 2020.
  3. Pipeline coverage never existed. If the team needed 3x coverage and generated 1.5x, no amount of coaching closes that gap. This is a marketing and prospecting problem wearing a sales costume.
  4. Skill and process. Real, and worth fixing, but it is fourth. Fixing coaching while the quota is mathematically impossible produces frustrated reps and the same result.

The diagnostic question that sorts this fast: if every rep had performed at your best rep's level last year, would you have hit the number? If the answer is no, it was never a coaching problem.

What does a healthy distribution look like?

Around 60% of reps at or above quota, a small top group meaningfully above, and a bottom group that is small and changing. The shape matters more than the average, because one rep at 300% can hide five at 40%.

Two teams can both average 100% of plan. In one, six of eight reps are between 90% and 120%. In the other, one rep is at 400% and seven are at 45%. The first is a system. The second is one person and a lot of expensive seats, and it collapses the moment that person leaves.

Track the percentage of reps at quota alongside the aggregate attainment number. If your aggregate looks fine and your rep-level percentage is under 40%, you do not have a sales team, you have a top performer.

How do you fix low quota attainment?

Fix it in order: re-set the quota using a real attainment assumption, count ramped capacity properly, verify the pipeline coverage supports the number, and only then work on skill and process.
