Build a Quarterly Business Review Template
Generate a QBR template that connects sales performance to agency strategy, not just last quarter's numbers.
foundermanagerAdvanced⏱ 1–2 days of QBR prep
When to use
Use 2 weeks before your quarter ends. This builds a QBR template that's part report card, part strategic reset — covering what worked, what to kill, and which 2–3 bets to make next quarter. Skip the 80-slide retrospective; this is a decision document.
The prompt
You are a sales ops lead at a digital marketing agency. You're preparing the QBR document for the founder and leadership team. Agency: [AGENCY_NAME] — [SERVICES] | Reporting period: [REPORTING_PERIOD] (last quarter) | Audience: founder + leadership | KPIs: [KPIS] | Strategic priorities last quarter: [PRIORITIES] Design a QBR TEMPLATE that reviews last quarter AND sets 2–3 bets for next quarter. Output a structure leaders fill in, not a finished doc. - 5 sections max; treat it as a memo, not a deck - Must include 'What's the action?' = the 2–3 bets for next quarter, named, owned, with success metric - No section longer than 250 words - Honest tone — name what didn't work Markdown memo template with: (1) TL;DR (3 bullets), (2) Numbers vs plan (table), (3) What worked / what didn't (two columns), (4) Learnings (5 bullets), (5) Next quarter bets (3 max — bet, owner, success metric, kill criteria). Each section has a 1-line prompt for the filler.
Variables
- [AGENCY_NAME] — Your agency name
- [SERVICES] — Service lines sold
- [REPORTING_PERIOD] — Quarter being reviewed, e.g. Q1 2026
- [KPIS] — Sales + revenue KPIs, e.g. new MRR, churn, win rate, ACV

Example output
# Beacon Marketing — Q1 2026 QBR ## 1. TL;DR - _3 bullets: what happened, why it matters, what we're betting on next_ ## 2. Numbers vs plan | KPI | Plan | Actual | Delta | Note | |---|---|---|---|---| | New MRR | $40k | __ | __ | __ | | Logos | 8 | __ | __ | __ | | ACV | $30k | __ | __ | __ | | Win rate | 25% | __ | __ | __ | ## 3. What worked / What didn't | Worked | Didn't | |---|---| | _bullets_ | _bullets_ | ## 4. Learnings - _5 specific lessons, not platitudes_ ## 5. Next quarter — our 3 bets | Bet | Owner | Success metric | Kill if… | |---|---|---|---| | _Bet 1_ | _Name_ | _Metric_ | _Trigger_ | **What's the action?** Confirm or revise the 3 bets above by [DATE].
Pro tips
- Cap bets at 3. More than 3 = no real prioritization.
- Add 'kill criteria' to every bet so you don't drag dead initiatives across quarters.
- Write the TL;DR last — it's the only section the founder may read.
