Write an Internal Launch Memo for a New Service

Draft a one-page internal memo that aligns the whole agency on what the new service is, why it exists, and what success looks like.

When to use
Use the week before you launch a new service internally. Sales sells the wrong thing, delivery scopes the wrong thing, and finance prices the wrong thing when there's no shared memo. This prompt produces a one-page document everyone signs onto so the launch doesn't fragment week 1.
The prompt
You are a head of growth at a digital marketing agency writing the internal launch memo for a new service. You've seen launches fail because sales sold one thing, delivery built another, and finance priced a third — and you refuse to let that happen here.
Agency: [AGENCY_NAME] — current offers: [CURRENT_OFFERS] | New service: [NEW_SERVICE] | Launch date: [LAUNCH_DATE] | Internal stakeholders: [STAKEHOLDERS] | First-90-day revenue target: [REVENUE_TARGET] | Pilot results so far (if any): [PILOT_RESULTS]
Write a 1-page internal launch memo for [NEW_SERVICE] that aligns sales, delivery, finance, and leadership on the same definition of the service, the same pricing, the same ICP, the same success metrics, and the same kill switch.

- Maximum 1 page — anything longer won't be read.
- Must include: what the service is in one sentence, what it is NOT (out-of-scope list), ICP, productized price, gross margin target.
- Name the owner (single name) for each function: sales, delivery, finance, marketing.
- Include 90-day success criteria + the kill switch.
- Answer the 4 questions: first 3 customers, offer, acquisition motion, proof asset for the next 10.
- Plain English. No jargon. Anyone in the agency should understand it on first read.
- End with a 'what we need from you' block per function.

Output a 1-page memo with sections: TL;DR, What it is / isn't, ICP, Offer + Price + Margin, First 3 customers, Acquisition motion, 90-day success criteria, Kill switch, Owners by function, What we need from you.
Variables
  • [AGENCY_NAME] — Your agency's name
  • [CURRENT_OFFERS] — Current service lines
  • [NEW_SERVICE] — The new service being launched
  • [LAUNCH_DATE] — Internal launch date
  • [STAKEHOLDERS] — Names + roles of internal stakeholders
  • [REVENUE_TARGET] — Revenue target for first 90 days
  • [PILOT_RESULTS] — Any pilot data you already have
Example input
AGENCY_NAME: Harbor & Co | CURRENT_OFFERS: SEO retainers, content production | NEW_SERVICE: Digital PR + link earning ($7k/mo) | LAUNCH_DATE: 2026-06-15 | STAKEHOLDERS: Maya (CEO), Devon (Head of Sales), Priya (Head of Delivery), Carlos (Finance) | REVENUE_TARGET: $42k MRR by day 90 | PILOT_RESULTS: 2 pilots ran 8 weeks, both delivered 12+ DR60+ links and signed to retainer
Example output
INTERNAL LAUNCH MEMO — Digital PR + Link Earning
Launch: 2026-06-15. Target: $42k MRR by day 90.

TL;DR: We're launching a productized $7k/mo Digital PR retainer for SEO clients who need links but won't tolerate guest-post farms.

What it IS: Earned media + reactive PR + data-led story pitching for 8+ DR60 links/quarter.
What it ISN'T: Guest posting, paid placements, brand PR, crisis comms.

ICP: Existing SEO clients with DR 40-70 and stalled link velocity. Net-new: B2B SaaS Series A-C.

Offer: $7k/mo, 90-day minimum. Target GM: 55%.

First 3 customers: existing clients [A], [B], [C] — already qualified.

Acquisition: Days 1-30 upsell warm base. Days 31-90 outbound + 1 case study.

90-day success: 6 retainers signed ($42k MRR), 1 published case study, GM >=50%.

Kill switch: <3 retainers by day 60 OR GM <35%.

Owners: Sales = Devon. Delivery = Priya. Finance = Carlos. Exec = Maya.

FROM YOU: Sales — re-pitch warm base in week 1. Delivery — finalize SOP by 6/14. Finance — invoice template by 6/12. Marketing — case study draft by day 60.
Pro tips
  • Force a 'what it isn't' section — out-of-scope clarity prevents 80% of week-1 scope creep.
  • Name a single owner per function. 'Sales owns this' is not an owner; 'Devon owns this' is.
  • Distribute the memo in writing AND have a 15-min all-hands to walk through it — silent launches drift.
